Gatekeeper had strong ideas early on, but progress was uneven until the team made ownership explicit: one person owned gameplay tuning, one owned UI polish, and one owned weekly build quality checks.

That single shift removed duplicated effort and made feedback loops shorter. Instead of asking who is handling this, the team focused on whether a change was ready to ship.

The final release was not huge, but it was stable, coherent, and finished on schedule. For this team, role clarity was the turning point.
